Narrative Appraisals – Meaning, Benefits, and Implementation Tips

What are Narrative Appraisals?

Narrative Appraisals are like a manager’s Yelp review for your work—instead of slapping a number or checkbox on your performance, they spill the tea in full sentences. Think paragraphs detailing your wins (“Sarah nailed the client pitch!”), your “oops” moments (“Could work on meeting deadlines…”), and specific examples of how you crushed it (or face-planted). It’s feedback that’s less “scoreboard” and more “here’s the story of your year,” blending praise, constructive nudges, and real-life anecdotes to paint a full picture. No robotic ratings—just human talk about where you shine and where you’ve got room to grow.

Elements of Narrative Appraisals

Components of a well-organized narrative appraisal are:
  • Employee Strengths: Key skills, attributes, and accomplishments that come to the fore.
  • Areas for Improvement: Identifies areas of weakness or required personal development.
  • Work Performance: A brief overview of tasks, projects, and degree of efficiency.
  • Behaviour and Attitude: Teamwork, leadership, and workplace attitude/conduct performance.
  • Future Goals: Objectives and expectations set for the following review period.
  • Development Opportunities: Suggests relevant training, mentorship, or learning paths.

Benefits of Narrative Appraisals

Narrative appraisal has significant advantages over previous performance evaluation methods:
  • Fully Constructive Feedback: In terms of assessment, this is focused more on the narrative than on just delivering a numerical score.
  • Personalized Evaluation: Feedback given is specific to the employee’s performance and their role.
  • Appreciation in Constructive Criticism: It helps managers focus on the contributions made while balancing remarks about weaknesses with encouragement and support.
  • Development Facilitated: It allows employees to understand the opportunities for growth and set the goals of the career.
  • Flexible and Adaptable: It can be customized for different roles and art.
  • Better Employee Engagement: This provides meaningful feedback that motivates and holds employees accountable. 

Challenges of Narrative Appraisals

While they are indeed effective, it is also true that narrative appraisals have several weaknesses:
  • Time-Consuming: Engaging in long and detailed writing consumes time and effort from the manager.
  • Subjectivity: It is based on the perception of the manager using the same, which may lead to a very naive judgment of merit.
  • Non-Standardized: Format and content may differ from one appraiser to another, thus making comparison of employees difficult.
  • Managers Must Be Skilled: The manager must be competent in providing structured, unbiased, and clear feedback.
  • Overlooking Quantitative Metrics: Emphasizing a primarily narrative approach could miss out on measuring performance in some quantifiable indicators that benefit certain roles.

Basic Strategies for Writing Narrative Appraisals

  • Be Clear and Concise: Say what you have to say directly, avoiding complexity.
  • Use Specific Examples: Back up assessments with examples from an employee’s actual performance.
  • Keep it Objective: Weigh heavily on behaviours at work rather than on personal traits.
  • Balance Good News and Bad News: Acknowledge the achievement as well as the cases that improve.
  • Set Goals for Improvement: Outline recommendations clearly for the employee’s enhancement.
  • Ensure Confidentiality and Maintain Professional Standards: Respect the appraisal and work perspective.
